It was a rational response to a real problem: time-consuming manual work, a pressing deadline, and no immediately available internal solution. This is the environment in which shadow IT thrives. According to industry research, the majority of employees in technical roles have installed at least one tool on a work device without formal IT approval. From their perspective, this behaviour is entirely logical: why wait weeks for a helpdesk ticket to be resolved when a problem can be solved in five minutes? The frustration is understandable. The risk, however, is significant.

Every piece of software from an unverified source is a potential entry point. It may contain known vulnerabilities, communicate with external servers, or — as in the Solara Energy case — carry deliberately embedded malicious code. Once installed on a developer’s machine with network access, the blast radius of a compromise extends far beyond that single device.

 

How to close it: The answer is not bureaucracy — it is speed. Organisations that successfully reduce shadow IT do so by making the approved path easier than the alternative. This means maintaining a curated library of pre-vetted tools, establishing fast-track approval pathways (ideally under 48 hours for standard requests), and creating a culture where asking IT is seen as helpful rather than obstructive. When employees trust that the official process works, they use it.

 

2. Missing Privilege Separation (Least Privilege)

In the Solara Energy incident, the Trojan was able to access SSH keys, VPN credentials, and system-level data because the developers it infected had full administrator rights on their machines. This is a detail that deserves to be emphasised: the attackers did not break through any security controls. They simply inherited the permissions that were already there.

Working with full admin rights is, for many development teams, the path of least resistance. It removes friction: software installs without prompts, configurations can be changed instantly, and no one needs to call IT for basic tasks. But this convenience is a structural vulnerability. A compromised account with administrator privileges is not just one infected machine — it is a potential key to the entire network. Think of it this way: a thief who breaks into a building but cannot find the keys to the safe can cause limited damage. A thief who enters through an unlocked door and finds the safe already open is a different problem entirely.

How to close it: Implement the Least Privilege principle across all roles — including, and especially, technical staff. Standard user accounts should be the default. Administrative rights should require a separate, time-limited credential that is only activated when genuinely needed. Privileged Access Management (PAM) solutions can automate this process and provide full audit logs of when elevated access was granted and for what purpose.

 

3. Blind Trust in Open Source

The open-source ecosystem is one of the most significant achievements in the history of software development. Freely available, community-maintained libraries form the foundation of modern applications across every industry. The vast majority of this software is created in good faith by skilled developers who share their work generously.

But this very success has created a vulnerability. As platforms like GitHub and NPM became central to the developer workflow, they became equally attractive targets for attackers. The techniques used to exploit this trust are varied and increasingly sophisticated. In some cases, attackers create convincing fake packages with names that closely resemble popular legitimate ones — a technique known as typosquatting. In others, they contribute malicious code directly to an existing project, or wait until a legitimate maintainer abandons a package before taking it over and injecting harmful functionality.

The widely repeated assumption that “many eyes find all bugs” is comforting — but in practice, the eyes are focused on functionality, not on whether a background process is silently exfiltrating credentials.

These tools automatically scan all third-party dependencies for known vulnerabilities, suspicious behaviour patterns, and licence issues. Equally important is establishing an internal policy for evaluating new open-source tools before adoption: How active is the maintainer community? When was the last release? How many contributors have reviewed the code? A simple checklist can prevent the majority of supply chain risks.

 

4. Trust Without Verification

This is perhaps the most fundamental vulnerability of all — and the hardest to address through technology alone. The core problem at Solara Energy, and at the vast majority of organisations that fall victim to similar attacks, is not malice. It is misplaced trust. Employees trust their colleagues’ recommendations. Developers trust tools that appear on professional platforms. IT departments trust software that comes from a recognised vendor. Security teams trust systems that pass initial checks. Each of these individual trust decisions is reasonable in isolation. Collectively, they create a chain of assumptions that a determined attacker can follow from the first infected machine all the way to the most sensitive data in the organisation. The attackers behind LogMaster Pro understood this perfectly. They did not need to break anything. They simply needed to be trusted.

How to close it: Adopt a Zero Trust security model as an organisational principle. Zero Trust does not mean trusting no one — it means verifying everyone, every time, regardless of whether they are inside or outside the network perimeter. This includes continuous authentication, micro-segmentation of network access, and behavioural monitoring that flags anomalies even from accounts with valid credentials. Combined with regular security awareness training, this approach fundamentally changes the risk profile of human-layer attacks.

 

5. Absent Code Review Processes

In a well-functioning open-source project, code contributions are reviewed by maintainers before being merged. In theory, this provides a layer of quality control and security scrutiny. In practice, the picture is far more fragmented. Many popular packages are maintained by a single individual working in their spare time. Review processes, where they exist at all, focus on functionality and compatibility — not on whether a new dependency introduced in a recent commit is quietly reaching out to an external server.

The same problem exists inside organisations. Development teams under deadline pressure merge pull requests quickly. External libraries are added to a project without a dedicated security review. An update is applied because the changelog mentions a bug fix — without anyone examining what else changed in the code. These are not signs of carelessness. They are the natural result of teams optimising for speed in an environment where security review is treated as optional rather than standard.

How to close it: Integrate security review as a mandatory step in the development lifecycle, not an afterthought. This means requiring code review sign-off before merging, using automated static analysis tools to flag suspicious patterns, and periodically auditing the complete list of third-party dependencies in your codebase. For high-risk environments, consider a dedicated security champion within each development team — someone responsible for ensuring that security questions are asked before code ships, not after an incident occurs.

 

What Organisations Should Do Right Now

Technical measures alone are not enough — but they are the necessary first step. Our recommendations for effective protection:

  • Deploy Endpoint Detection & Response (EDR): Ensure the solution specifically detects living-off-the-land attacks using legitimate system tools (PowerShell, WMI, PsExec).

  • Enforce the Least Privilege principle: Apply it strictly to all users, including developers and IT teams. No more local admin rights by default; restrict access to critical systems like Active Directory.

  • Introduce Software Composition Analysis (SCA): Implement this for all open-source dependencies to continuously monitor your software supply chain for vulnerabilities (like Log4j).

  • Establish fast, pragmatic approval processes for external tools: Make security reviews for new SaaS tools quick and frictionless to prevent employees from bypassing IT (Shadow IT).

  • Build ongoing Security Awareness Training: Treat it as a continuous cultural habit, not a one-time compliance checkbox. Focus on empowering employees to report mistakes immediately.

  • Implement Network Segmentation: Design your network to limit lateral movement. Segment user devices, servers, and critical systems so a breach in one area cannot easily spread to others.

A helpful tool, a promising open-source project, or a small utility discovered on a developer platform can quietly become the starting point of a much larger incident.

Trojan malware rarely announces its presence with obvious warning signs. On the contrary, it succeeds precisely because it behaves like legitimate software. The program performs the task it promises, integrates smoothly into the existing workflow, and appears completely harmless to the people using it. While employees continue their work, the hidden component begins collecting credentials, analyzing the system environment, and preparing the next stage of the attack. By the time suspicious activity becomes visible, the attackers may already have access to sensitive parts of the organization’s infrastructure.

What makes this type of attack particularly dangerous is that it does not rely primarily on technical weaknesses. Instead, it exploits normal human behavior. Employees want to work efficiently, meet deadlines, and eliminate unnecessary obstacles in their daily tasks. When a tool promises to save time or simplify a frustrating process, installing it can feel like the most reasonable decision in the moment. Attackers understand this motivation very well, and they design their strategies around it.

This is why modern cybersecurity cannot rely solely on perimeter defenses such as firewalls or traditional antivirus software. Organizations must focus equally on visibility, privilege management, software governance, and internal processes. Monitoring endpoint behavior, limiting administrative privileges, reviewing external dependencies, and establishing practical approval processes for new tools all help reduce the risk that a seemingly harmless application becomes the gateway to a serious breach.
